## 🚀 QUICK START

### Windows
1. Navigate to `launcher/windows/` and double-click `start.bat`
2. Wait for llama-server to load the model (~10-15 seconds on CPU)
3. The browser will automatically open to the Llama UI at http://127.0.0.1:8080
4. Start chatting!

### macOS
1. Navigate to `launcher/macos/` and double-click `start.command`
2. Terminal window opens (keep it open)
3. Wait for model to load
4. Browser opens automatically to http://127.0.0.1:8080

### Linux
1. Open terminal in `launcher/linux/`
2. Run: `chmod +x start.sh && bash start.sh`

**Key Design Principle:** Both UIs connect to the **same** llama-server process. The Python backend proxies chat requests to llama-server, while the built-in UI connects directly. No duplicate model loading.

## TROUBLESHOOTING

### Port Already in Use
If you get "Address already in use" error:

**Option 1:** Kill existing process

### Model Loading Takes Too Long
This is normal for 2.4GB model on first load (~10-15s on CPU). Subsequent starts are faster.

### Out of Memory Error
Edit `app/server.py` to reduce context size:

### GPU Not Being Used
By default, the app runs in CPU mode (`-ngl 0`) for stability. To enable GPU:
1. Set `PORTABLEAI_GPU_LAYERS=20` in `.env` (adjust for your VRAM)
2. Or edit `app/server.py` `start_llama()` function directly
3. Requires CUDA-enabled llama.cpp binary (Windows build included)

4. **Single Model:** One model active at a time
5. **GPU Auto-Detection:** Not implemented — runs CPU-only by default
6. **Linux/macOS Binaries:** Not included — add platform-specific `llama-server` to `app/llama/`
7. **Fixed Thread/Batch:** `-t 8 -b 512` not hardware-adaptive
